Repair or Replace? How the Decision Gets Made Content
Five factors decide it, and age is not the most important one. What follows takes them in the order a good contractor would.
Five Factors
Cause. A leak from a single failed penetration is a different situation from one caused by underlayment that's reached the end of its life. One has a discrete fix; the other doesn't.
Extent. Localized damage points to repair. Problems in several separate areas point to a systemic condition.
Surrounding condition. This is the one people miss. A repair has to integrate with the material around it. If that material is brittle, degraded, or near the end, the repair sits in a compromised field and the next failure is nearby.
Repair history. A roof repaired three times in the same area is telling you the cause was never addressed.
Expected service life. Spending meaningfully on a roof with a couple of years left is different from spending on one with a decade.
Where Cost Fits
Compare the repair cost against replacement, but factor in how long the repair realistically buys. A repair at a fraction of replacement cost that lasts eight years is good value. The same repair lasting eighteen months isn't, and the difference is knowable from the roof's condition.
What Tile Changes
On tile roofs the binary breaks down, which is good news. Lift-and-relay sits between repair and replacement: new underlayment and flashings, existing tile reinstalled. Two Questions Worth Asking
To a contractor recommending replacement: why isn't a repair appropriate here? A good answer is specific and references what they observed.
To one recommending repair: how long should this last, and what's the condition of the surrounding roof?
Both answers should come with photographs.
You Are Allowed to Take Time
Unless water is actively entering, a roofing decision does not need to be made the day it's presented. Pressure to sign immediately is itself information about the contractor.
The Red Flags
A recommendation made without inspecting the roof. Pressure to decide immediately. A quote that arrives without a written scope. And "every roof this age needs replacing," which is a sales rule, not an assessment.

Is it always cheaper to repair than replace?
Upfront, usually. Over time it depends on how long the repair lasts and whether it addresses the actual cause. Several repairs on a roof near the end of its service life can exceed what a single replacement would have cost. The useful comparison is cost against realistic remaining service life, not just the two numbers.
How many repairs are too many?
There's no fixed number, but repeated repairs in the same area strongly suggest the underlying cause was never addressed. Repairs in several different areas suggest a systemic condition rather than isolated failures. Either pattern is worth a full system assessment rather than another patch.
Can I get a second opinion?
Yes, and on a replacement recommendation it's sensible. Ask each contractor to show you photographs of what they observed and to explain why they ruled out less extensive options. Comparing the reasoning is more informative than comparing the prices, since different contractors may be quoting different scopes entirely.
What if I can't afford replacement right now?
Say so directly, because a good contractor will tell you what's genuinely urgent versus what can be planned. Sometimes targeted repairs buy meaningful time even on a roof that will eventually need replacing. What matters is understanding what you're buying and roughly how long it should hold.
